Mindfulness doesn't work... at least for a whole bunch of traders it doesn't, here’s why.


Firstly let me lay out my skills, I've run a mindfulness based practice for 40 years in parallel to being a broker/trader in nasty aggressive markets. But I didn’t follow the norm of going on a course, or reading a self help book, I followed an internal instinct and then committed to change.

I had discovered a self created natural state of enhanced attention that drove high performance.

Quite recently, and almost certainly due to the pandemic throwing up fresh challenges, several of my coaching and mentoring clients, all traders i.e. hedge fund folk, commodity traders, markets CEO’s had the same problem:-

They had been seeking a solution to help manage their mental state and develop their trader edge.
They sought something that calmed their system and gave them clarity and resilience to cope under the stress of trading markets, something that would build mental edge to drive enhanced trader performance.

But they were frustrated, I’d even say stressed, that despite reading a libraries worth of relevant books, listening to mindfulness based Apps and watching hours of YouTube.. none of them found the solution they desperately needed. The techniques they were trying were ineffective. The reality was that through trying to find a solution they had become more stressed. Trading was suffering.

It became clear that the reason many could not find the solution is that “off the shelf” doesn't work. They are well-intentioned, but are devoid or context and personal perspective. The starting point for what is a very self-based approach is “self” and cannot be based upon presumptions and a one size fits all solution.

We all have different stories, we are all unique and we are all more complex than we realise. Even more complex when this is set against the backdrop of Markets. So once I had got under their skin, found their quirks and understood their trading and life journey I very quickly could solve, in market terms, their issues and provide them with an effective path to follow.

For example, their challenges were similar in nature and reflected difficulty in moving on from a market or personal shock, re-living the past was being translated into trader block. Consequently, they were producing and repeating failed trade processes due to “too much going on” mentally and the related under performing alpha, in addition, they also paying very little attention to their core system. Dehydration, poor sleep, loss of social connection, lack of fresh air were common to them all.

In short they were unconsciously self-sabotaging. Trading had taken a back seat, purpose was lost, and it also arose that they had lost the context of time and often were sucked into the market, often stuck in their silo and spat out some 13 hours later. Subsequently, home life was under pressure as relationships with partner and kids got strained and thus trading optimally was just not possible, in fact every facet of their life had become a challenge.

My approach starts with getting them to modify behaviour, starting with ensuring hydration was being maintained as a number 1 hack. After this, it was to use micro-breaks to proactively step back following a market shock and take a short pause. Some tuned into their breath, others tuned into music – even briefly rocking out, others began tuning into the motion of walking or running and associating the breath with doing something physical.

The game-changer was to commit to getting in touch with a natural environment whenever you can.. and when there, just be there and be curious to what you see, what you hear, what you smell — fully immersed in reality. The natural environment creates a lifeboat, a safe haven that you can visit to regain an optimal trader state.

By starting the day connecting to “self” in a natural environment and doing the same at the end of the day will put a boundary around the trading day. And that’s important, your mental state and trader edge will be able to reset itself in a natural state which will help the clarity required for the trade discovery but also the different, calmer mindset required to wind down for the evening and have meaningful time for family and friends.

Your mental state will also “show up” for the trading day ahead if it understands the difference between ‘life’ and ‘work’. It is like having your own opening bell and closing bell for whatever period defines your trading day.

Your effectiveness as a trader today will be heavily determined by how you managed your mental state yesterday.

As you see, none of this involved an App, nor anything that might be considered fluffy, nor did it require attending a typical course that’s more often used for clinical outcomes. It just required commitment in doing something that had no stigma and is readily available to us all – connecting in high definition to the world around us.

Creating a starting point that is focussed on “self” and understanding the relationship we have to the internal and external world that we operate in becomes a very powerful, effective method of building your trader edge.

How Performance Coaching helps Power Trading Success

Coaching helps people to develop themselves to perform at peak levels in complex, challenging and highly competitive environments. It is common in most areas of high performance, however within the world of trading, using coaches remains at the periphery of the industry. At AlphaMind, we are seeking to address this by raising awareness of how coaching can and does make a significant impact on trading performance.

In its purest form, Coaching helps people by enhancing their ability to bring the best of themselves to their work. At the more advanced levels, it empowers them to be highly effective in the delivery of high performance on a consistent basis in their work activities.

When it comes to trading, performance coaching helps people by improving their personal behaviours, self-management, and ability to direct their emotional energies in the most constructive way forward (optimisation of self). This enables them to be more productive in how they conduct their risk processes (risk craft), enabling them to more effectively leverage the system or (risk method) they use to find value in the markets. 

Effectively they are addressing the three cornerstone pillars which combine to create a successful trading approach. These three pillars are the platform for a successful approach.

The 3 Pillars of a successful trading approach:
  • Risk Method (System) for Finding Value/Generating Ideas: Market/product technical knowhow, analytical abilities and idea generation skills.
  • Risk Craft: Robust application risk process, trade playbook and money management practices
  • Optimisation of Self: Ability to act optimally in the face of extreme volatility and heightened uncertainty that provides a formidable edge when engaged in market-facing activities.
Whilst all three pillars are equally vital and all rely on the strength of each other, the ability of a trader to master both Risk Method and Risk Craft are relatively high, however mastering the Optimisation of “Self” is a significant challenge for almost all traders.

‘Risk Method’, being the easiest pillar to learn, is often the most well-developed pillar. ‘Risk Craft’ abilities are usually less well defined and highly personal and are thus usually less well-developed. Working on bolstering ‘Risk Craft’ can provide significant opportunities for growth. However, it is the ‘Self’ pillar which is the toughest one to master and thus where the most significant developmental benefit exists. It is the potential to optimise your Mindset and configure how your “Self” behaves that represents the greatest opportunity to build your trading edge.

Developing one’s “Self”, by oneself, is one of the toughest elements of trading to achieve. This is where coaching becomes a tool of enormous value. In essence coaching becomes the trader’s ally and becomes integral to their ongoing development and their strive for success.

Coaching works predominantly by developing the critical qualities that drive the realisation and management of “Self”. In a nutshell, they help by:
  • Showing a trader, a more realistic reflection of who they are
  • Illuminating the situations and context they exist within
  • Working in partnership with them to help them direct their energies, capabilities and focus in the most productive manner that will underpin their performance
  • Supporting the development of enhanced ‘Risk Craft’, thus enabling them to optimally leverage opportunities opened up by their ‘Risk Method’ opens up for them.
By doing this, coaching catalyses growth and development for the trader to help elevate them to higher levels of capability. One word best sums up coaching: ‘Power’.
  • Power to effect positive change
  • Power to enable the overcoming of hurdles and personal challenges
  • Power to reveal what is hidden in the darkness and the shadows.
  • Power to take control of the levers of success.
  • Power to drive people forward to help fulfil ones potential.

AlphaMind Podcast 55: Dr Tara Swart; On 'Brain Agility' and being 'the Wendy Rhodes of London'.



This week we are delighted to have Dr Tara Swart on the Podcast. Tara is a qualified psychiatrist and neuroscientist. who left the world of medicine to set-up her own Neuroscience based leadership coaching consultancy and became a coach, working with leaders and increasingly with top traders in Hedge Funds. Tara also lectures in Neuroscience at MIT, is an in-demand speaker, and author of ‘The Source: Open Your Mind, Change Your Life', which has been has described very favourably as ‘The Secret' based on Science, and by some as Life-changing. The Source has become a UK best seller, and is now being translated into 36 different languages.

Tara’s work with Hedge Funds has seen her described as the ‘Wendy Rhodes of London’. For those of you unfamiliar with Wendy Rhodes, she was the Psychology Coach in the Primetime hit show ‘Billions’.

In this episode we had a great discussion about Tara's book ‘The Source’, and expanded this out to explore how traders can develop an ‘AlphaMind’ by developing their ‘Brain Agility’. Brain agility facilitates the mastering of your emotions, developing greater resilience, being aware of the brain-body connection, accessing your intuitive abilities, making good logical decisions, staying motivated and thinking creatively.

This conversation is laced with references to neuroscience, psychology, emotions and references to our cognitive abilities allied to how people think about and make decisions in risk, trading and investment situations.

One of the fascinating parts of this interview was a talk about a topic rarely discusses, but that we see often as a factor in people's behaviours as traders, inter-generational trauma. This is part of the field of epigenetics, which is the influence of the environment on the expression of our genes. The point of this is that trauma’s experienced by parents and even grandparents can influence and shape how we are and how we behave when taking and managing risk and plays out subtly in people's work as traders. Tara makes that point that we do have the capability through Neuro-Plasticity to override this and take back control.

We also discuss later in the episode how fear and anxiety play out and how there are behaviours which can allow us to better a get a handle on these elements.

Frequently Asked Questions:

Q: Is the the Programme delivered globally?

Coaching is delivered face-to-face if based in London or via audio-visual conference call facility if based outside London or overseas. If the overseas clients involves multiple individuals, (E.g. In an organisation, then we will travel for some of the delivery).

Q: Is the the Programme akin to a Mentoring Service or Training Programme?

No, the Programme is NOT Mentoring NOR Training or Teaching and is thus NOT ideal for New traders.

Mentoring differs from coaching in that it is more about 'showing a person the ropes', and usually delivered by someone currently active in a role. Mentoring is essential for new traders, whereas coaching is more suitable for the various stages beyond initial development. 

As for training and teaching, we do not produce source material or interactive content, the programme is not teaching or instruction. We do run workshops which would be considered as teaching/training, but these are separate classroom/seminar style programmes.  

Q: Do you work with new and novice traders. 

This programme is not intended or ideal for new and novice traders. New/novice traders require mentoring and teaching of basic practices and principles, systems, methods, forms of analysis or system development, risk and money management practices, tools and techniques. 

Q: Would I be suitable for the programme, these are my challenges.

We talk to clients before a programme to check out their suitablity and whether it is viable for them. 

However we would not consider:

  • People with under two years active trading experience. Clients must have learned the basics and be committed to trading for the long-haul.
  • Traders who we deem as undercapitalised: No amount of coaching will help people who are trading with amounts relative to their risk which are not viable.
  • Those who seek instruction or are looking to learn about methods, systems, analytical techniques.

Q: What is the cost, can I pay in installments, can I stop if the programme does not turn out to be suitable for me.
  • We do not publicise the cost, since costs vary depending on the client. E.g. We have different fees for people in organisations which require extra work, and may have a different price structure due to the additional amount of work required. We will inform you of the cost on a direct inquiry.
  • We do offer installment payment to clients.
  • Clients can cease or leave the programme at any time. We are aware people's circumstances change, or they may find that the programme is not conducive to their needs. There is a small admin charge for early termination.

Method:

Our approach is based on a style and method which we have developed, evolved and finessed over many years working with traders and investment professionals.

This approach has delivered significant success in helping catalyse major improvements in personal trading and risk performance.

The approach involves coach and coaching participant engaging in a series of ‘dialogical’ discussions over several months which explore various aspects of a person’s work as trader.
We use various high levels techniques, many taken from psychotherapy, to help uncover the factors which are subtly and often unconsciously controlling the levers on a person’s decision-making.

We term our approach ‘non-linear development’. A ‘non-linear’ approach is neither directive, instructional, nor agenda based. Instead it involves a collaborative exploration of all areas of how a person works. This includes understanding the impact of their working environment, the markets environment, their relationships, their values, belief systems and philosophies, their financial situation, how they relate to others, how they cope with risk and uncertainty, their fears and desires, and many other factors that influence their decisions, behaviours and actions. 

Whilst the programme is not agenda based, we do look to set objectives which provide a direction of travel for the coaching. However, focus is on process rather than outcomes. We term this a 'process orientation'.

The coaching’s power is in how it helps the participant to become more self-aware and brings unconscious and hidden aspects of how a person works and functions to the surface. Clients find huge benefit in talking aloud about their work to a neutral person who understands what they are going through, their challenges and nature of the job. We say 'the coach does not come with solutions but with questions which helps people find the solutions which suit them and work for them'. This catalyses a person to start making subtle but powerful adjustments to their working behaviours, processes and practices.

The coach supports the person through this process, holding them to account to ensure they are making use of these new discoveries and applying them to their work.

Typical Performance Coaching Process:

Pre-Coaching chemistry meeting or call. This allows the participant to assess the programme before deciding to commit and helps ensure they are comfortable working with the coach. - If and once the person decided to proceed a non-refundable deposit is required. 

Pre-Coaching Analysis: Questionnaires, Psychometrics and Third-Party Feedback.

• A short reflective online questionnaire.

• An online risk profile (Risk Type Compass)

• Objective 3rd Person Feedback (Optional): We seek to obtain discrete 3rd party feedback from reliable references. These may include colleagues, friends, spouses or partners, managers. – The purpose of this is to gain objective perspective on the individual being coached.

Coaching Delivery

• 8 face-to-face sessions between coach and participant lasting 90 minutes.

• Sessions take place away from where the person is trading. If it is in person, then they occur in meeting rooms away from the trading floor. If the coach and participant are in different geographical locations, then the session takes place via a secure audio-visual connection. 

• Sessions 1 and 2 occur a couple of weeks apart, other session occurs approximately 1 month apart. – Earlier sessions may be closer together; latter sessions may be further spaced apart.

• Often the last 2 -3 sessions become well-spaced apart. This allows time for the participant to internalise aspects and changes explored in their coaching. It also enables them to apply them to their work and to assess and reflect on how they are progressing with the coach. 

• Allowing for holidays, the typical programme is held over an 8 to 10 month duration.

• All coaching sessions are private and confidential. 

• The coach will provide occasional email support, subject to time and availability, plus they are available for up to two 20-minute scheduled calls if the participant would like. (These are not mandatory).

One-to-One or Group Coaching

The AlphaMind Private Trader Performance Coaching is typically offered as a one-to-one programme. The one-to-one approach is direct, personal, and recommended for a more powerful outcome. We also offer group coaching to pairs or small groups. The group coaching involves up to 3 participants on AV, or up to 8 individuals for in-person coaching offered, which can only occur in or close to London. Larger groups of 4 to 8 would be co-facilitated with an additional coach and would involve a different structure to that described above. 

The benefit of group coaching is it provides a more economical option for people. It also offers the chance to learn with and from others, which adds an additional and valuable element.

How Performance Coaching Leads to High Performance in Financial Markets.


Britain used to be considered a minor player on the international cycling scene. this all changed in the early 2000s when British cycling adopted a professional coaching culture. Within a few years Britain was winning world championships, dominating the Olympic cycling medals, and producing a string of Tour De France winners.

In 1976, Kermit Washington feared his career with the LA Lakers was on a downward path. At that point he decided to seek private performance coaching. This move was unheard of for a pro NBA player. Over the subsequant months Washington saw continued improvements in every aspect of his game. By the end of the decade he had become an All-Star.

Delivering Excellence in Performance?

The above stories demostrate the power of coaching to transform performance. In sport, executive leadership, and elite military combat, coaching aims to help support the development and maintenance of performance excellence. 

Coaching works with clients outside of the field of battle, to help them to be more effective and more productive when engaged in the field of battle.

Anyone who has ever sat in the hot seat at a bank, a hedge fund or used their own money to trade is aware that Trading is a performance activity.

On the sell-side, skill is required is to optimise and monetise client flow. On the buy-side, or in private trading, the skill is far more individual, with sustained success coming to those able to master their game.

Developing Performance Excellence in Financial Markets

This Harvard Business Review article explains how 1% performance improvements led to Olympic success. The story could be the same for the financial market business which takes the equivalent steps.

Winning Gold in Trading and Investment



It wasn’t long ago that the British Olympic team (Team GB) was a firm “also ran” when it came to bringing home medals. At the Rio Olympics, however, they were remarkably successful, thanks largely to a concerted focus on the performance development of British sports talent. What lessons are there for the trading and investment industry from this intense focus on performance? 
 

One of the outstanding stories to emerge from the Rio Olympics has been the success of the British team.

Team GB finished second in the medals table, amassing 27 golds and 67 medals in total, a higher medal count than when they were Olympic hosts four years earlier, and beaten only by the US, which has a population over five times larger.

Britain hasn’t always been able to boast such impressive performance. Just 20 years earlier, at the Atlanta Olympics, the UK claimed just one gold medal, finishing a lowly 36th in the medals table, with 16 medals in total.

This transformation in performance outcomes will doubtless become a case study for aspiring Olympic nations. For UK sport, it has been a journey characterized by a deliberate focus on the process required to deliver athletic excellence.

Focusing on process is the key to optimizing outcomes in any skilled activity, be it physical like sport or cerebral, like trading or professional investment.

Great performance in trading and investment management is as much mental as it is intellectual, and arguably more so. After all, as Warren Buffett said, ‘Investing is not a game where the guy with the 160 IQ beats the guy with the 130 IQ… Once you have ordinary intelligence, what you need is the temperament to control the urges that get other people into trouble in investing.’  

Behavioural attributes, such as mindset, mental strength, emotional control and focus are just some of the many qualities required for success in trading and professional investing - and these qualities are shared by elite athletes.

And, whereas all Olympic athletes have coaches to help develop these attributes, so in risk businesses such as asset management, coaching can be used to help strengthen and fine-tune investors’ risk skills and behavioural risk capabilities - what we term ‘risk intelligence’.

Historically, this hasn’t been a focus area for the fund management industry. The induction processes and specialist training courses run by most investment firms focus on technical subjects, with little, if any, focus on improving the behavioural aspects of ‘risk performance’. This kind of learning and development has been, and remains, mostly experiential. 

In a sense, this echoes how sport worked prior to what is known as the ‘Performance Revolution’.

The Performance Revolution can be traced back to the mid-1980’s, when individuals, teams and countries started to adopt new practices and methods of developing their talent. By the mid 1990’s, this revolution had taken a hold with the growth of advanced training facilities that employed new technologies and incorporated the rapid advances that had been seen in physiotherapy, sports medicine and sports psychology.

At the same time, coaching moved on from the guy with a tracksuit and whistle shouting motivational phrases, to being a highly integrative and professional activity that encompassed all stages of an athlete’s development and performance. Included in this, was a new focus on using data (as seen in “Moneyball”) to strengthen recruitment and athlete training processes. The closer an athlete or team was to the top of their sport, the more they engaged with a whole team of coaches and data analysts to help gain the vital, often marginal, edge which translated to a huge competitive advantage.

Britain was late to this game. The spirit of the plucky amateur, putting in long hours of training, overseen by a general coach who worked with a stable of athletes was still very much the attitude in the UK of the mid-1990s. Fast forward 20 years, and Britain has made a huge investment in top quality training facilities, high level performance coaching, and in-depth use of powerful analytical processes - all of which has paid off in an a quite astonishing way.

In many ways, the trading and fund management industries, and the broader financial risk industry in general, are at a similar point to where sport was prior to the Performance Revolution.

Just as there were great sportspeople before that watershed point, so there are great fund managers and traders today. However, the early adopters of new practices in sport gained a huge competitive advantage over their rivals. Now the same is starting to happen amongst professional traders and investors: early adopters of new practices in both data analytics, neuroscience and risk psychology, supported by high quality coaching at the individual and team level, are realising measurable alpha gains, and trying to keep it quiet. 


How big is this competitive advantage? Essentia Analytics, which provides performance data analysis services to investment professionals, has shown that it can help fund managers make an additional 50bps of alpha in a given year by mitigating behavioural bias. The probability of achieving those results year in and year out is then enhanced by professional coaching.

Ultimately, the prize is consistent and sustained superior returns, more regular appearances toward the top of performance tables, and fund inflows.

One of the few pieces of research which highlights the potential from focusing on the human aspects of performance, was published by Citi Prime Finance in 2013. Citi looked at the effect of different human capital management practices within hedge funds over a three year period. They found that those firms that had a superior approach to supporting and developing their human capital outperformed rival firms that were less proactive in these areas by an average of almost 200 bp per year. That is a staggering difference, and is consistent with what I have witnessed as a risk performance coach. 

The improvements in performance I myself as a coach have seen amongst traders, investment professionals and teams I work with, have often been worth hundreds, and sometimes thousands of time the value of their initial investment in the coaching. 

By way of an example: Just last week I was informed that a trader I coached back in 2014, has for the second year running more than doubled his performance run-rate over previous years. His two years performance has now produced additional revenue of more than $3.5mio compared to his previous long-run average performance level. To the bank that employs him, for this individual alone, this is a return worth almost 600 times the initial investment in his coaching.      

So what is stopping financial market firms and their managers from joining the Performance Revolution as it takes hold in the trading and investment industry? 

New practices require out-of-the-box thinkers to lead the charge, as Billy Beane did in “Moneyball”.  Status Quo bias, which leads us all to resist change, is a powerful force. Yet forces of technological disruption and increased regulation are forcing change to happen in this industry whether we like it or not.

As British athletics figured out belatedly, their leading sportsmen and women had huge untapped potential which could be realised with a more scientific approach to human capital management. The same opportunity exists for the investment management industry today.

By adopting an advanced performance improvement approach, which utilises performance data analysis in conjunction with coaching, the most innovative thinkers in asset management can propel themselves and their firms significantly ahead of the competition.
